Sourdough Fermentation Explained: Bulk Fermentation, Temperature, Timing, and Signs It's Ready

Quick answer: bulk fermentation is the first major rise after mixing and before shaping. Do not judge it by the clock alone. Look for a combination of volume increase, bubbles, a smoother or domed surface, jiggle, strength, and an airy feel.
Bulk fermentation is where a lot of sourdough either comes together or goes sideways. A recipe can give you a time estimate, but the dough does not own a watch. Temperature, starter strength, flour, hydration, inclusions, and handling all change the pace.
This is one of the biggest lessons I have learned in my own small-batch baking. I pay attention to what the dough is actually doing. That matters even more when a dough contains wet inclusions or behaves differently from a plain loaf.
What is bulk fermentation?
Bulk fermentation begins after the dough is mixed and continues until you end the first fermentation and move toward dividing or shaping. It is called bulk because the dough ferments as one larger mass before it is shaped into its final form.
During this stage, the starter ferments the dough. Carbon dioxide accumulates, acids develop, gluten continues organizing, and the dough changes from a relatively dense mixture into something lighter, gassier, stronger, and more extensible.
Why temperature changes everything
Fermentation activity is temperature-sensitive. Warmer dough generally ferments faster. Cooler dough generally ferments more slowly. That means a four-hour bulk in one kitchen can be a completely different fermentation event in another kitchen.
Room temperature matters.
Dough temperature matters even more because that is the environment the microorganisms actually experience.
Starter activity changes the speed of gas production and acidification.
The amount of starter in the dough changes how many microorganisms you begin with.
Flour type and extraction level can change fermentation behavior.
Hydration changes dough feel and can change how visible the fermentation cues are.
Salt and inclusions can influence dough behavior and timing.
Signs bulk fermentation is moving in the right direction
The dough has clearly increased in volume.
Bubbles are visible along the sides, bottom, or surface.
The surface becomes smoother and may look slightly rounded or domed.
The dough moves with a soft jiggle instead of behaving like a dense lump.
The mass feels lighter and contains noticeable gas when handled.
The dough has gained enough strength to hold itself together while still feeling extensible.
No one sign should be treated as a universal stop button. The goal is to read several cues together.
Signs of under-fermentation
Very little volume increase
Few visible bubbles
Dough still feels dense or heavy
Weak gas development
A shaped loaf that later shows a tight, gummy, or uneven crumb can point back to insufficient fermentation, although other causes are possible
Signs of over-fermentation
Dough becomes excessively loose or fragile
Structure starts to weaken after previously improving
The surface can flatten or begin collapsing
The dough becomes difficult to shape because it cannot hold useful tension
Gas may escape easily while the dough spreads
How I judge bulk fermentation
Mark the starting level when practical so the volume change is visible.
Track the dough temperature and room conditions instead of relying only on elapsed time.
Watch for bubbles and a visible change in surface texture.
Gently move the container and look for a cohesive jiggle.
Feel whether the dough is lighter and more aerated than it was after mixing.
End bulk when the combination of rise, gas, strength, and feel fits the dough and the proofing plan that follows.
Wet inclusions can make the dough harder to read
Fruit, cheese, sauces, peppers, and other inclusions can change hydration, weight, gluten development, and fermentation cues. A dough can feel sticky without actually collapsing. Those are not the same problem.

Bulk fermentation versus proofing
Bulk fermentation happens before shaping. Proofing happens after shaping. Both are fermentation, but they are different stages with different goals. That distinction matters when you are diagnosing why a loaf spread, stayed dense, over-expanded, or lacked oven spring.
